Hybrid work shifts burdens – and makes many challenges invisible: employees work in different employment models, at varying locations or outside the company, boundaries blur, and mental health and performance come under pressure. We share an honest practical insight from complex organizations: where such flexible work models foster stress, conflicts, and long absences, which signals management and HR should take seriously, and how fair performance can be concretely shaped – from clear rules of engagement and handling mental health to structured pathways for partial work capacity and reintegration. We will demonstrate the role that systematic BGM, clean absence management, and professional case management play in ensuring that flexible work does not become a silent risk trap, but rather a sustainable success model.
